What is a customera userchurnrevenue in your business?

Not roughly. Precisely.
What it is. What it isn't. What will go wrong if the wrong assumption is made.

Ask three people in your organisation. You'll get three different answers.

You've lived with this gap for years.

AI just made it expensive.

AI tools will confidently use whatever you give them. They have no way to know what's missing, what's out of scope, or what hidden rule will trip them up. A bigger context window doesn't fix this — more information without bounds is just more noise.

The knowledge that runs your business has never been assembled.

Customer. Revenue. Onboarding. Brand. Your business runs on concepts everyone uses and nobody has defined. The knowledge that makes these actually work — the boundaries, the edge cases, the things that go wrong — lives in the heads of a handful of people.

When those people are unavailable — on holiday, in another meeting, gone — everyone else guesses. Sometimes they guess right. Often they don't, and nobody notices until the damage is done.

In an AI world, implementation is a depreciating asset.

Meaning isn't.

If you've properly defined what something is and isn't, everything else can be rebuilt from it. The implementation changes. The meaning persists.

A Context Capsule is the missing definition.

A structured way to define any concept — a product, a metric, a team, a company — so that anyone, human or AI, can act on it correctly. Not understand it. Act on it, without making the mistakes the last person made.

Not documentation. Not a wiki. A briefing.

CUSTOMER_CONTEXT.md Active
What

A customer is an individual or organisation that has completed at least one paid transaction. Trial users, freemium accounts, and churned accounts are not customers.

Bounds

Does not include trialists, freemium users, partner accounts, or churned accounts. These are commonly conflated — especially in cross-department reporting.

Gotchas

Marketing and Finance use different definitions. Marketing counts trialists. Finance doesn't. The board report has been mixing both since Q2 and nobody has flagged it.

Everything you need. Nothing more.

The full format. The reasoning. How to start.
